SESSION 1: Discovery & Solution Design (90 min | 9:40-11:10am)

Intros (10 min) — Everyone introduces themselves and shares two AI hopes and two AI concerns.
Mentor Experience (15 min) — Experienced adopters give an example of what they built, what went wrong, and what they learned.
Challenge Sharing (25 min) — Attendees share their biggest AI adoption challenge and high leverage opportunities for their organization to add business value with AI.
Select Challenge (5 min) — Pick one challenge to workshop throughout the day.
Brainstorm (8 min) — Brainstorm 3-5 different, high-level options AI could address the challenge.
Mentor Reality Check (25 min) — Table mentors give their initial feedback on feasibility–asking: Can this be built now? What does it really cost? How long does it take? Where does it fail?

Critical Path Planning (50 min) — Map the Critical Path
- Map out the first 30 days of adoption.
  - Identifying tasks, owners, deliverables, timelines, and dependencies.
- Outline 60 day milestones
  - Pilot operation, feedback collection, metrics, success criteria and decision point for go/no-go expansion.
- Outline 90 day milestones
  - Rollout, training, documentation, success criteria, and post-day 90 action.
Resource & Risk (20 min) — Determine the resources needed for implementation.

Stress Test (10 min)
- Adopters, experts, and mentors validate the solution and the plan.

Document & Commit (15 min) — Capture the final roadmap–photograph the board work, complete scribe sheets, and confirm voice recording complete.
